UK's Defence Industry — What's Actually Opening Up for Startups Right Now?

I have been reading up on UK's defence industry lately, mainly because there seems to be growing talk about startups getting involved in a sector that used to feel almost entirely closed off to anyone outside a handful of large established contractors. Here is what I have pieced together so far, would appreciate anyone correcting me or adding context.

A lot of the shift has been driven by the Ministry of Defence actively trying to work with smaller, more innovative suppliers rather than relying solely on large traditional primes, partly through dedicated innovation units and funding programmes aimed specifically at bringing in newer technology faster than the usual lengthy procurement cycles allow. Areas like autonomous systems, drones, cybersecurity, and AI powered analysis for defence applications seem to come up most often as places where startups are actually getting real traction, rather than the more traditional hardware heavy areas that remain dominated by established players.

There also seems to be a fair amount of dual use technology involved, meaning products originally built for commercial or civilian markets that also have clear defence applications, which appears to be a common way startups enter the sector without needing to build something purely defence focused from day one. Procurement itself still seems to be widely regarded as slow and complex compared to commercial sales cycles, even with newer fast track programmes in place, which remains one of the bigger frustrations founders run into once they actually try to sell into UK's defence industry rather than just securing early stage grant funding.

What I am still trying to understand is how realistic it actually is for a small startup to win meaningful contracts directly, versus mostly ending up as a subcontractor or technology partner to a larger established defence company.

Has anyone here actually worked with or sold into UK's defence industry as a startup? Curious what the real process looked like, how long procurement actually took, and what you wish you had known before trying to break in.

Came across a useful writeup on Entrepreneur Plus on this exact topic a little while ago, worth a look if you want another take.
